Horizontal SaaS Is Getting Squeezed. Vertical Agents Are Not.

AI-native startups and bundled platform copilots are crushing mid-market tools. The remaining oxygen is deep workflow, proprietary data, and a job only one industry has.

SaaSAIproduct

A pattern showed up in every 2026 software briefing I read: mid-market horizontal tools are being squeezed from both sides. AI-native startups rebuild the category with an agent in the middle. Giants bundle a copilot into the suite the customer already bought. AlixPartners counted more than a hundred mid-market software firms in that vise.

The money is migrating to two poles. Commodity or compliance software wins on price, certification, and reliability. High-complexity software wins on workflow depth, proprietary data, or a real model. Vertical SaaS with payments inside it still shows the kind of gross retention — 95% and up — that horizontal chat wrappers do not.

Where a small studio still has an edge

I do not try to out-bundle Microsoft. I look for a job that is ugly, regulated, or physical — clinics, shops, field techs, a warehouse shift — and put a narrow agent on it. The data the customer already has is the moat. The chat window is just the handle.

  • Own one workflow end to end, including the last mile of money or inventory.
  • Train or retrieve on that customer’s corpus, not the open web.
  • Ship mobile where the work actually happens.
  • Let the agent draft. Let a person approve anything irreversible.

Composable beats a new monolith

McKinsey’s version of this is an orchestration layer over existing systems so a new agent can appear on web, mobile, and chat without a rewrite. That is also how I build: TypeScript at the edges, Python for the model, Swift when the job is in someone’s hand. The product is the seam, not the seventh dashboard.

If your only advantage is a thinner UI on a public model, a platform will give that UI away. If your advantage is the customer’s data in a workflow they already trust, you get to stay.
